Multi-segment D2C, institutional and defence commerce platform for India’s leading FPV drone manufacturer
The problem
InsideFPV does not have one customer, it has three, and each one buys in a completely different way. An enthusiast wants to add a plug-and-fly drone or a spare motor to a cart and check out in two minutes. A college or training institute is buying a drone lab setup and a pilot training programme, which is a consultative sale that ends in a quotation, not a checkout. A defence or government buyer will never press add-to-cart at all; they need credibility, specifications, and a direct line to a human. A standard Shopify theme serves the first buyer well and fails the other two entirely. On top of that the brand is intensely visual, running heavy banners, product video and a 3D interactive defence experience, which is exactly the kind of content that destroys page speed and search rankings if it is not engineered carefully. The store also had to carry a fast-moving credibility layer of press coverage, awards, patents and defence milestones that the marketing team needed to update themselves, without raising a developer ticket every time a new achievement landed.
How we built it
12 decisionsBuilt a fully customised Shopify theme on the Online Store 2.0 architecture using JSON templates and modular sections, so the marketing team can add, reorder and edit homepage blocks, banners and segment tiles directly from the theme editor with no developer involvement.
Designed a segment-led information architecture with dedicated landing templates for FPV Drones, Defence, Agriculture and Drone Lab Setup, each with its own narrative, collection logic and conversion path instead of a single generic catalogue.
Engineered a dual commerce model on one storefront: full cart and checkout for drones, spares and electronics, alongside a structured enquiry-and-quote journey for defence and institutional buyers, with routed contact capture, callback requests and direct dial entry points.
Integrated a 3D interactive defence experience into the Shopify storefront with lazy initialisation and reduced motion fallbacks, so the flagship visual moment loads only when it is needed and never blocks first paint.
Modelled a technical hardware catalogue properly: variants for frames, batteries, electronics and spares, plus specification metafields for flight time, range, payload, operating temperature and certification, rendered as clean comparison-ready spec tables on every product page.
Productised the Drone Lab Setup and Pilot Training Program as service pages with structured enquiry capture and qualification fields, rather than forcing consultative offerings into a physical SKU model.
Tuned the media-heavy design for Core Web Vitals using art-directed desktop and mobile banners, responsive srcset with WebP delivery over the Shopify CDN, deferred video loading and critical CSS.
Built the credibility layer as reusable, client-editable sections covering media coverage, awards and recognition, patents and design rights, partnerships, investors and defence milestones, so proof sits on the conversion path instead of buried on an about page.
Structured the blog and knowledge hub for topical authority around defence drone procurement, FPV systems and counter-drone technology, with JSON-LD structured data, canonical rules and deliberate internal linking into commercial collections.
Implemented storefront conversion mechanics: predictive search, slide-out cart drawer, customer accounts and order tracking, newsletter and community capture, and multi-channel support entry points across call, chat and messaging.
Wired complete measurement from day one with GA4 and Tag Manager, advertising pixels, Search Console verification, and event tracking on enquiry submissions, add-to-cart and checkout steps.
Delivered policy and compliance pages covering shipping and returns, terms, privacy and a help centre, connected into the support flow so post-purchase questions resolve without a phone call.
